1The deadlock

The deal dies in procurement.

A 3PL asks who pays when the arm drops a pallet or the fleet goes down for a week. The vendor has no answer, and the deal dies.

It is not that the risk cannot be priced. Insurers need past claims to set a price. Physical AI has none, so reinsurers say no, so nothing gets written, so no claims history ever gets built. Everyone waits for someone else to go first.

Meanwhile the exposure is arriving on a fixed date. From 9 December 2026 the revised EU Product Liability Directive treats software and AI systems as products under strict liability, and a defendant ordered to disclose its technical evidence who cannot produce it is presumed to have shipped a defective one.

Design partner number one is us.

We build and operate our own modular multi-arm robot cells, so the attestation layer is measuring real machines now instead of waiting on somebody else's deployment. Ten modules, seventy-two tests passing, and the console below is the record schema as it actually ships.

4Who stands where

Risk at one end, capital at the other, nothing in the middle.

Risk reaches capital through four intermediaries and each one is open for business. For robots the three in the middle all decline. Distribution excludes physical systems, carriers cannot price the residual, reinsurers want a loss history that does not exist. Columns one and five already work, so we join them directly.

Everyone above is gated by somebody else's risk appetite, and the two companies closest to our problem have both drawn the line at software. We bring our own capacity and we start where the machine moves. The honest part: a simulated prior and an attested record are complements rather than substitutes — a prior prices a fleet that has never run, our posterior prices one that has, and an underwriter needs both. Onchain reinsurance and the ILS desks are our first customers rather than our rivals.

When we do, the loss experience from every cell goes on the record, because the whole argument of this company is that an attested number beats an asserted one.

The wedge is new autonomous deployments rather than the installed base of conventional arms. Robots as a service is now roughly a third of commercial deployments, and every one of those units needs the liability and the residual alike.
